REAL ESTATE BOSS THE MEETING CADENCE PLAYBOOK realestateboss.com ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ 45-MINUTE WEEKLY MEETING AGENDA ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ Designed for a brokerage leadership team of 4–8 people. Adjust time blocks to fit your team's size and pace. MINUTES 1–5: Scorecard review The team leader or designated owner reads the week's key metrics aloud. No commentary yet — just the numbers. This keeps the opening focused and prevents the scorecard from becoming a discussion before the team has seen the full picture. MINUTES 6–15: Wins and priorities Each person names: - One win from the previous week - Their single most important priority for the coming week Keep each contribution to 60 seconds. Purpose: shared awareness, not a status report. MINUTES 16–30: Blockers and decisions Each person names any obstacle preventing progress on their priority. The team addresses blockers that require a group decision. Items that can be resolved one-on-one are noted and handled after the meeting. MINUTES 31–40: Commitments Each person states one specific commitment for the week: - What they will do - By when - How the team will know it is complete The team leader records commitments in a shared document visible at the next meeting. MINUTES 41–45: Close and next meeting confirmation Confirm date and time of next meeting. Note any agenda items that need preparation. End on time. ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ SAMPLE TEAM SCORECARD ━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━ Starting point for a brokerage team of 6–10 agents. Review the same metrics every week — consistency makes trends visible. STEP 1 — Ask what got in the way Listen for the real answer. A missed commitment is often a signal about capacity, clarity, or a competing priority that was not visible to the team. STEP 2 — Decide whether the commitment still matters If yes: restate it with a new date and owner. If no: remove it from the list and explain why. STEP 3 — Note the pattern If the same person or type of commitment is missed repeatedly, that is a coaching conversation — not a meeting agenda item. Handle it one-on-one. The team should see that missed commitments are addressed consistently and fairly. That consistency is what makes the commitment process credible.
